When an organization starts thinking about IT leadership, the right question is: "When does fractional IT leadership make sense, and when should we just hire full-time?"

The honest answer is that it depends on your situation. Here's one way to think about it.

A fractional CIO makes sense when

  • You have 20 to 500 employees and technology decisions are getting complex, but they don't yet need daily C-suite attention
  • You need strategic leadership now, and a full-time search could take up to nine months
  • Your IT budget doesn't justify $225,000 to $325,000 in salary, bonus, and benefits for a single executive
  • You're navigating a specific challenge, such as a migration, a compliance push, or a leadership gap, with a defined horizon
  • You want to define what you actually need before committing to a permanent hire

A full-time CIO makes sense when

  • You're making major technology decisions weekly, not monthly
  • You have a full in-house IT team that needs daily executive direction
  • Your compliance obligations require constant, dedicated oversight
  • Your IT budget has crossed $1 million annually, and technology decisions are happening daily across multiple departments and sites
  • Your fractional leader is spending more than 30 hours a week just keeping pace with the technology changes the business needs

It's not a permanent either/or

The part that often gets missed: a fractional CIO can fill the gap during a scaling phase, then either transition out when the company outgrows the model or evolve into a full-time hire when the complexity justifies it. It's the right tool for the right season.

And the cost math is hard to ignore. Even at the high end of fractional CIO pricing, you save at least $20,000 compared with the low end of a full-time hire. At the mid-range, you save $80,000 or more per year, with none of the severance risk if the fit isn't right.
